Gartner introduced the Value-Risk Flywheel at its IT Symposium in Orlando. It frames AI value and risk as linked drivers that must be shaped together. Only one in five AI use cases now delivers positive returns. Eighty-six percent of CIOs say AI risk is growing faster than value. On average, risk grows four times faster than value. Gartner advises building compound value instead of compounding AI volume. It recommends creating reusable capabilities, governance and data assets. Good momentum compounds value through trust, reuse and scaling. Good drag protects value through governance and cybersecurity. Gartner proposed an AI Central Bank as a common control plane for accountability. People remain essential as first responders to AI failures. Fifty-eight percent of functional leaders still report positive value from AI.
